The 4 L's retrospective helps teams reflect on projects or sprints. It structures feedback around what the team Liked, Learned, Lacked, and Longed for. The format balances celebrating wins with constructive improvement.

The goal is to reflect on team performance. Identify what worked well and should be continued. Recognize learning opportunities. Pinpoint missing elements. Express desires for future iterations.
A completed 4 L's retrospective will result in identified improvements and an action plan.
Create a safe space for honest feedback. Ensure equal participation. I've found it useful to timebox each section strictly, as discussion can easily overrun. Focus on actionable outcomes, not just discussion.

  1. Set the stage (5 min): Explain the 4 Ls framework: Liked (What went well?), Learned (What did we discover?), Lacked (What was missing?), Longed for (What did we wish for?). 2. Individual reflection (10 min): Give everyone sticky notes. Have them write down items for each category. 3. Share and group (20 min): Team members post notes under each L. Group similar items. 4. Discuss themes (20 min): Review the grouped items. Discuss patterns. 5. Action items (5 min): Identify 2-3 actions to address the "Lacked" and "Longed for" items.
