Troika Consulting uses trios for quick peer coaching. One person presents a challenge. The other two offer advice in short, focused rounds. It's a fast way to get fresh ideas and support.

The 'turn-around' is key. It reduces defensiveness. Consultants can speak candidly. Clients often hear things differently when not directly engaged. Prevent interruptions during that phase. In the first round (questions), consultants should focus on understanding, not solving. During the discussion, consultants build on each other's ideas. The client should present a real challenge and be open to feedback. It's common for clients to forget to turn away – gently enforce this. The 10-minute time limit keeps things focused, but allows for depth. Success means clients gain new perspectives. Consultants learn from the discussion. Actionable insights emerge. Don't be surprised if participants find the silence difficult at first. It's a bit awkward at first, but stick with it.

  1. Setup (3 minutes before starting): Form groups of three. Assign roles: Client, Consultant 1, Consultant 2. Explain the process.

  2. Each Round (10 minutes total): Follow these steps.

  3. Client Presents Challenge (1-2 minutes): The client shares a specific challenge. They say what kind of help they need.

  4. Consultants Ask Questions (1-2 minutes): Consultants ask clarifying questions only. No suggestions yet. The client answers briefly.

  5. Client Turns Around: The client turns their back (or closes eyes). The client must not respond during the consultant discussion.

  6. Consultants Discuss (4-5 minutes): Consultants discuss the challenge as if the client isn't there. Share ideas and experiences. Build on each other's thoughts. The client listens silently.

  7. Client Turns Back (2-3 minutes): The client faces the group again. They share what was most valuable and what they will take away. Consultants stay silent.

  8. Rotate Roles: Everyone gets to be the client once. Three rounds take about 30 minutes.
