For prep, pre-populate factors if short on time. Have clear definitions of the impact scale. Reference system maps if available. Start with obvious impacts to build confidence. Encourage debate but ground discussions with examples. Mental fatigue is real, so take breaks. Document assumptions. Watch for overwhelming complexity if there are too many factors. Quantifying qualitative relationships is tricky; acknowledge this. It's common to focus on first-order effects, so push the team. Consider time-delayed or probability-weighted impacts for advanced variations. You can also explore multiple scenarios.

  1. Identify Key Factors (30 min): Brainstorm 10-15 critical factors (trends, uncertainties, events). Include internal and external factors. Write each on a card with a description.

  2. Create Impact Matrix (20 min): Set up a matrix with factors on both axes. Use a scoring system (e.g., -3 to +3). Define positive and negative impacts.

  3. Assess Direct Impacts (60 min): Systematically work through the matrix. For each pair, ask: "If X changes, how does it directly impact Y?" Score the impact and document reasoning.

  4. Analyze Patterns (30 min): Calculate influence scores (sum of impacts each factor has). Calculate dependency scores (sum of impacts each factor receives). Identify critical (high influence/dependency) and autonomous (high influence/low dependency) factors.

  5. Map Feedback Loops (20 min): Trace circular relationships. Identify reinforcing and balancing loops. Document loop dynamics and potential tipping points.

  6. Strategic Implications (20 min): Discuss intervention points, early warning indicators, and strategies for different system states.
