Get everyone involved in generating ideas. This structure moves from solo reflection to pairs, then groups of four, and finally the whole group. All voices are heard, and ideas build in stages.

Participants will generate ideas using 1-2-4-All and gain diverse input.
This structure builds psychological safety. Speaking in pairs is easier than speaking to a large group. Everyone contributes. Ideas develop through each round. The fast pace maintains energy.

Keep time strictly. Don't skip solo reflection. In foursomes, have each pair report before discussing. Capture whole group shares visibly. It also works remotely using breakout rooms. Use chat or a collaborative document for solo reflection.

Use it to engage everyone, generate ideas on a challenge, process a shared experience, or move from divergent to convergent thinking. Success is everyone contributing ideas, and the group having diverse input. Sometimes groups get stuck in the foursome stage, so timebox each step.

  1. Silent Self-Reflection (1 minute)


  • Pose a question.

  • Each person reflects silently.

  • Jot down thoughts.

  • Example prompts: "What opportunities do you see for improving...?", "What ideas do you have for moving forward on...?", "What surprised you most about...?"


  1. Pair Discussion (2 minutes)


  • Pair up.

  • Share reflections.

  • Build on each other's ideas.

  • Generate additional thoughts.


  1. Foursome Discussion (4 minutes)


  • Combine two pairs.

  • Share ideas from pair discussions.

  • Develop ideas further.

  • Notice patterns and themes.

  • Prepare to share one key idea.


  1. Whole Group Share (5 minutes)


  • Each foursome shares one important idea.

  • Capture ideas on a flipchart.

  • Group can build on shared ideas.

  • Identify themes and next steps.
